Shopify's Agentic Plan Explained: How Non-Shopify Merchants Can Sell in ChatGPT and Gemini

Shopify just made the most aggressive distribution move in its history — and it has nothing to do with Shopify merchants.
On March 24, alongside the launch of Agentic Storefronts for all Shopify merchants, Shopify quietly introduced a new service called Agentic Plan. It lets merchants who don't have a Shopify storefront surface their products inside ChatGPT, Google Gemini, and Microsoft Copilot — using Shopify's infrastructure.
WooCommerce store? Magento? Custom headless stack? It doesn't matter. Shopify is now offering itself as the middleware layer for AI commerce, even for merchants on competing platforms.
This is not a small product update. It is a strategic play to become the default commerce protocol for AI-assisted shopping.
What Agentic Plan actually is
Here is what CNBC reported on March 24:
"Shopify is also rolling out a new service called Agentic Plan that lets merchants who don't have a storefront with the company surface their products via Shopify's own tools in ChatGPT, Google Gemini and elsewhere."
— CNBC: OpenAI revamps shopping experience in ChatGPT
The mechanics:
- Catalog ingestion — You sync your product catalog to Shopify, regardless of your current platform
- Channel distribution — Shopify makes your products discoverable across ChatGPT, Gemini, Copilot, and Google AI Mode
- Order routing — When a buyer finds your product in an AI chat, they complete the purchase on your existing storefront via an in-app browser
- Continuous sync — Pricing, inventory, and product data stay up to date
You don't need to migrate your entire storefront. You don't need to rebuild on Liquid or Hydrogen. You just need clean product data.
Shopify handles the AI distribution layer.
Why this exists now
Two things converged in the same week:
OpenAI killed Instant Checkout. The in-chat purchase flow that OpenAI launched in 2025 failed. OpenAI admitted it "did not offer the level of flexibility" they needed. Merchants couldn't get accurate product data into the chat. Multi-item carts didn't work. Loyalty integrations broke. The conclusion: AI should handle discovery, not checkout.
AI-referred traffic exploded. Harley Finkelstein confirmed that AI-referred traffic to Shopify merchants is up 7x since January 2025. That growth rate tells you the demand exists — buyers are using AI to shop. The infrastructure just wasn't ready.
Agentic Plan is Shopify's answer to both problems: give every merchant (not just Shopify merchants) a way to get their products into AI conversations, while keeping the checkout on the merchant's own domain.

The strategic play: Shopify as AI commerce middleware
UCPHub called this a "Trojan Horse" strategy — and they're right.
Shopify is doing what Amazon did with FBA (Fulfillment by Amazon). When Amazon opened its logistics infrastructure to third-party sellers, it became indispensable even to merchants who competed with Amazon directly. The infrastructure was too good to ignore.
Agentic Plan follows the same playbook:
- Step 1: Let non-Shopify merchants use Shopify's AI distribution for free or at low cost
- Step 2: Those merchants experience Shopify's catalog management, analytics, and conversion tracking
- Step 3: Some percentage migrate to full Shopify when they see the advantages of native integration
It's a distribution wedge disguised as a service.
And it's smart. Because the alternative — every platform building its own AI commerce protocol — fragments the market. Shopify is betting that by being the first to offer a universal AI distribution layer, they become the default.

Three levels of AI commerce readiness
Not every merchant needs the same solution. Here is the practical framework:
Level 1: Agentic Plan (catalog sync only)
Who it's for: WooCommerce, Magento, BigCommerce, and custom-stack merchants who want AI distribution without re-platforming.
What you get:
- Products discoverable in ChatGPT, Gemini, Copilot
- Purchase redirects to your existing storefront
- Basic catalog management through Shopify
What you don't get:
- Direct Storefront API access for AI agents
- Control over structured data markup
- Sub-second TTFB on edge deployment
- Storefront MCP integration
Best for: Merchants testing whether AI-referred traffic converts, before committing to infrastructure changes.
Level 2: Shopify + Liquid theme
Who it's for: Existing Shopify merchants on Online Store 2.0 themes.
What you get:
- Agentic Storefronts enabled by default (no setup required)
- Products in Shopify Catalog automatically
- Full Shopify Admin analytics for AI-referred orders
Limitations:
- AI agents must parse HTML indirectly (Liquid renders pages, not structured API responses)
- TTFB dependent on Shopify CDN rather than edge-deployed infrastructure
- Limited control over JSON-LD and machine-readable markup
- No Storefront MCP support
Best for: Merchants who want AI visibility with zero migration effort.
Level 3: Shopify + Hydrogen (full AI-native architecture)
Who it's for: Brands serious about winning in AI commerce — where storefront architecture directly impacts conversion.
What you get:
- Everything in Level 2, plus:
- Direct Storefront API access — AI agents query structured data, not HTML
- Storefront MCP — AI agents interact with your store programmatically
- Sub-1000ms TTFB on Oxygen edge deployment
- Full control over JSON-LD, schema markup, and structured data
- React Router architecture for modern interactive experiences
- Visual editing through tools like Weaverse without losing developer control
Best for: Brands where AI-referred traffic is (or will be) a meaningful revenue channel, and conversion rate matters.
The key insight: Level 1 gets you discovered. Level 3 gets you conversions.
AI-referred buyers are high-intent. By the time they hit your storefront, they've already been qualified by the AI. The question is whether your infrastructure can close them.
What your product data needs to look like
Regardless of which level you choose, AI agents have specific requirements for product data. Marketing copy that works for human browsers does not work for AI.
What AI agents parse:
- Literal product descriptions (materials, dimensions, specifications — not "experience luxury like never before")
- Structured variant data (sizes, colors, materials as distinct attributes, not buried in description text)
- Real-time inventory with accurate availability
- Clean pricing data with currency, discounts, and variant-level pricing
- Complete image alt text (AI uses this for product matching)
What AI agents ignore:
- Creative marketing headlines
- Lifestyle descriptions without factual product information
- Unstructured HTML content
- Images without alt text
- Products with incomplete variant information
Quick audit checklist:
- Open your top 20 products by revenue
- Read each description as if you were a machine — is the material, size, weight, and use case clearly stated?
- Check variant data — are all options (size, color, material) in structured fields, not just the description?
- Verify inventory accuracy — AI showing out-of-stock products kills trust
- Review image alt text — every product image should have descriptive, factual alt text

Agentic Plan vs. full Shopify + Hydrogen migration: decision matrix
| Factor | Agentic Plan | Full Hydrogen |
|---|---|---|
| Setup time | Days | Weeks to months |
| Migration required | No — keep existing platform | Yes — new storefront architecture |
| AI discovery | ✅ Products in ChatGPT/Gemini | ✅ Products in ChatGPT/Gemini |
| Storefront MCP | ❌ Not available | ✅ Direct AI agent interaction |
| TTFB control | ❌ Depends on existing platform | ✅ Sub-1000ms on Oxygen edge |
| Structured data control | ❌ Limited to catalog sync | ✅ Full JSON-LD and schema control |
| Cost | Low (catalog sync service) | Higher (development + hosting) |
| Best for | Testing AI commerce viability | Maximizing AI-referred conversion |
When Agentic Plan is enough:
- You want to test whether AI-referred traffic converts before investing in infrastructure
- Your existing storefront already performs well (fast TTFB, clean checkout)
- You sell commodity products where discovery matters more than brand experience
When you need full Hydrogen:
- AI-referred traffic is becoming a meaningful revenue channel
- You need sub-second page loads for high-intent buyers
- You want AI agents to interact with your store programmatically (Storefront MCP)
- Your brand experience and conversion optimization require custom frontend control
Where Weaverse fits
For merchants who decide Level 3 is the right move, the traditional barrier has been React expertise. Hydrogen is a developer-first framework. Building and maintaining a Hydrogen storefront requires engineering resources most merchant teams don't have.
Weaverse bridges that gap:
- Visual section editor for Hydrogen — merchants edit content without touching code
- Full Storefront API access — developers wire up Storefront MCP and structured data
- Production-ready Pilot theme — start from a real architecture, not a blank canvas
- AI-ready by default — structured data, clean schema, edge-deployed performance
The result: merchant teams get the operational simplicity of a page builder with the AI-readiness of a custom Hydrogen storefront.

What to do this week
- If you're not on Shopify: Look into Agentic Plan — get your products into AI conversations without re-platforming
- If you're on Shopify (Liquid): Check your Shopify Admin → Settings → Sales Channels → confirm Agentic Storefronts is active. Then audit your top 20 products for AI-readable data
- If you're on Hydrogen: Activate Storefront MCP and verify your structured data is complete
- Regardless of platform: Rewrite product descriptions for machines, not marketers. Literal specs beat creative copy in AI commerce
- Test the experience: Ask ChatGPT to find a product you sell. See if it shows up. See what data it uses
The AI commerce distribution war is live. Shopify just made the first move to own the middleware layer. Whether you're on Shopify or not, the window to get your products into AI conversations is open right now.
